It’s Not Their Fault, It’s How The Business Works

Ask any restaurant operator what keeps them up at night, and they will probably tell you it’s food costs. It’s a constant battle, and when you’re looking for relief, it’s easy to turn to your broad-line food distributor. They show up with sleek software, promises of “free” menu design, and spreadsheets that show you exactly how buying their private label will save you pennies on the pound.

Here is the hard truth: Your food distributor is lying to you.

They don’t want you to fail—after all, they need you to buy their groceries—but they absolutely do not want you to become highly profitable on your own terms. Why? Because a distributor’s entire business model relies on moving volume. Their incentives are tied to case counts and rebates, not your bottom-line margin. When they offer to layout your menu for “free,” they aren’t designing a tool to help you make money; they are designing a catalog to help them sell more boxes.

If you want to protect your margins, you have to stop looking at your menu as a list of items with prices, and start looking at it as an engineering puzzle. To do that, you need to fire your distributor from the marketing department and implement The Restaurant Menu Matrix.

Decoding The Restaurant Menu Matrix

The Menu Matrix is a simple but incredibly powerful framework used by the industry’s most profitable restaurants. It strips away the guesswork and categorizes every single item on your menu into one of four quadrants based on two metrics: Item Popularity (Volume) and Gross Profit Margin (Dollars, not percentages).

Once you run your sales data through the matrix, your menu items will fall into one of these four categories:

1. ★ Stars (High Margin, High Volume)

These are your absolute champions. Customers order them constantly, and they make you a fantastic profit every time they do.

The Strategy: Protect them at all costs. Do not change the recipe, do not mess with the portion sizes, and make sure they occupy prime real estate on your menu layout so they are the first things a hungry customer sees.

2. 🐴 Plowhorses (Low Margin, High Volume)

These are your crowd-pleasers. Everyone comes in for them, but they are expensive or labor-intensive to make, meaning your profit on them is razor-thin. (Think chicken wings or prime rib).

The Strategy: You can’t take them off the menu without causing a riot, so you have to engineer them better. Can you alter the portion size slightly? Can you pair them with a high-margin side dish? Or, can you use menu design to gently guide the customer’s eyes away from them and toward a Star?

3. 🎁 Puzzles (High Margin, Low Volume)

These are your hidden gems. If a customer orders it, you make great money—the problem is, nobody is ordering it. It might be a fantastic seafood dish or a signature cocktail that sits unnoticed.

The Strategy: They need a marketing push. Often, Puzzles suffer from poor placement, boring descriptions, or lack of staff training. Rename the item, put a box around it on the menu, or create an incentive for your servers to suggest it at the table.

4. 🪦 Dogs (Low Margin, Low Volume)

These items are dragging your kitchen down. They don’t sell, and when they do, you don’t make any money. Worse yet, they take up prep time and inventory space, leading to waste.

The Strategy: Drop them. Be ruthless. A massive menu isn’t a sign of hospitality; it’s a sign of a restaurant losing money. Trim the fat so your kitchen can focus on executing your Stars perfectly.

Take Back Control of Your Kitchen

When a distributor designs your menu, they naturally highlight the items that require you to buy more cases of their proprietary products—essentially turning your menu into a collection of Plowhorses. They win on volume, while you lose on margin.

By using the Menu Matrix, you shift the power dynamic back into your court. You stop managing by the seat of your pants and start managing by the math.

Look at your PMIX (Product Mix) report today. Identify your Stars, fix your Plowhorses, promote your Puzzles, and kill your Dogs. Your menu is the single most powerful internal marketing tool you possess—make sure it’s working for your bank account, not your distributor’s.

The winners of 2026 won't necessarily be the ones with the flashiest decor or the most innovative fusion cuisine. They will be the restaurants that mastered "The Math."
The 2026 Profitability Playbook: Why Restaurants are Redefining “Success” to Survive

If you feel like you’re running faster just to stay in the same place, you’re not alone. As we move through the second quarter of 2026, the industry has reached a crossroads. The old playbook—simply raising menu prices to cover rising costs—has officially hit a ceiling. Customers are pushing back, and “value” has replaced “experience” as the primary driver for dining out.

To thrive in this “Margin Tightrope” era, successful restaurants are shifting from growth-at-all-costs to radical operational efficiency. —

1. The 90/38 Problem: Why Your Labor Model is Broken

We are currently seeing a structural phenomenon known as the 90/38 Problem. While a burger’s price varies by only about 38% across U.S. markets, the wages required to make it have fluctuated by up to 90%. In high-cost markets, labor is now consuming a larger slice of the pie than ever before.

The Fix: Modern restaurants are moving away from “specialized” roles. In 2026, the “universal staffer” is king. Cross-training your team so a server can host and a cook can prep across multiple stations isn’t just a backup plan; it’s the only way to keep your labor percentage under 35%.

2. The “Ozempic Effect” on Your Menu

With roughly 1 in 8 American adults now using GLP-1 medications, portion sizes and caloric density are under the microscope. These guests are eating about 21% fewer calories and spending nearly 30% less.

The Fix: Don’t ignore this demographic—cater to them. Shrink your menu to focus on high-margin, protein-dense, smaller-portion items. A “Protein-Forward Small Plate” menu reduces food waste (which currently costs the industry $162 billion annually) and aligns with the 2026 “Small Plate Renaissance” trend.

3. AI is No Longer Optional (But Keep it Behind the Scenes)

The buzz for 2026 isn’t about robot servers; it’s about Agentic AI in the back office. Half of Americans now find their next meal via AI Discovery (like ChatGPT or Google GEO). If your brand doesn’t rank in conversational search, you don’t exist.

The Fix: Use AI for the “boring stuff.” Automated inventory tracking, AI-driven scheduling that predicts floor needs based on local weather, and SEO-optimized digital presence are the tools saving the 3–5% of profit that remains.

4. The One Big Beautiful Bill Act (OBBBA)

There is a silver lining in the 2026 tax landscape. The OBBBA has unlocked 100% bonus depreciation and reduced taxes on tips/overtime. This is the single biggest cash flow win for operators this year.

The Fix: If you haven’t consulted your CPA about the OBBBA provisions specifically for 2026, you are leaving money on the table that could be reinvested into the technology or staff retention programs you desperately need.

The Bottom Line: The winners of 2026 won’t necessarily be the ones with the flashiest decor or the most innovative fusion cuisine. They will be the restaurants that mastered “The Math.” Success this year is about protecting that razor-thin margin through simple menus, cross-trained talent, and a digital-first discovery strategy.

Which of these four pillars—labor, portioning, AI, or tax strategy—is currently your biggest focus for stabilizing your margins?

Marketing is often the last priority because it’s never urgent until it’s a crisis

In the restaurants industry, we’re all professional firemen. When the walk-in dies or a line cook no-shows, you’re on it in seconds. But while you’re busy playing hero in the kitchen, your brand is a slow-motion train wreck.

Marketing always falls to the bottom of the list because it doesn’t scream for attention—until the dining room is a ghost town on a Thursday and you’re wondering how you’re going to make payroll. By then, you’re not “marketing”; you’re panicking.

There’s an old joke: You can always tell a restaurant operator, but you can’t tell them much. Prove the joke wrong. Stop trying to save a nickel while losing a dollar. If you want results, stop the DIY amateur hour and start acting like a business owner.

1. Your Menu is a Liability

If you’re getting your menu “free” from a food distributor or you’re hacking it together on a cheap DIY site, it is failing you. Distributors design menus to move their inventory, not to maximize your profit.

A menu without professional engineering is just a list of food with prices. If your high-margin items aren’t strategically placed where the eye naturally lands, you are literally leaving money on the table every time a guest sits down. That “free” menu is the most expensive mistake you’re making.

2. Social Media: Consistency or Death

Posting “when you have a spare minute” is the same as not posting at all. If you aren’t visible, you don’t exist.

You need a hard-and-fast calendar. We’re talking at least 5 posts per week. No excuses. You need high-res photos, engaging video, and copy that actually sells the experience, backed by the right hashtags. If your feed looks like an afterthought, your customers will treat your restaurant like one.

3. Your Website is a Ghost Ship

Most restaurant websites are SEO nightmares. If a local customer searches for “best dinner near me” and you aren’t on the first page, you lost the sale before it even started.

If your site isn’t optimized, or if your menu is a clunky PDF that people have to pinch-and-zoom to read on a phone, they’re leaving. You need expert support to fix the backend so Google actually knows you exist and customers can actually find you.

When it’s time to update your restaurant menu, the worst place to start is with guesses.

The best place to start is with a Menu Matrix.

A Menu Matrix gives you a clear, objective look at what’s working, what’s underperforming, and where your real profit opportunities live. To build one correctly, you’ll want a PMIX report covering the last six months—or at minimum, the entire lifespan of your current menu.

This data shows:

What guests actually order

What items drive profit

What items take up space but don’t earn their keep

If you’re opening a new restaurant or launching a brand-new menu, the process is slightly different—but just as important. In that case, you start with a curated list of items you want to offer, then allow a professional menu design-engineering firm to help construct the menu before it ever hits the tables.

This approach allows the menu to be engineered out of the gate, with positioning, pricing, and flow working together from day one—rather than fixing problems months later.

Strategic Pricing Matters

Pricing is not just math—it’s psychology.

Appetizers, for example, should be priced:

High enough to generate a healthy margin

Low enough to encourage ordering

These items are incremental sales. They don’t need to do the heavy lifting for profitability—but they should absolutely contribute meaningful profit.

When it comes to price increases, resist the urge to make big jumps too quickly. Instead, plan small, intentional adjustments once or twice per year to keep pace with food costs while maintaining guest trust.

At HotOperator, we encourage this disciplined approach—and even include up to two pricing adjustments per year for our clients (with some restrictions), because consistency always beats reactionary pricing.

Use Mental Anchors When Making Larger Moves

If a larger menu price adjustment is necessary, mental anchor points become essential.

Anchors help guests understand that what they’re paying is reasonable in comparison—not just in isolation. When done correctly, guests don’t feel sticker shock; they feel informed.

Design Signals Value

Finally, your menu design must support what you charge.

Typography, spacing, layout, highlights, and brand alignment all communicate quality. A well-designed menu prepares the guest to accept—and appreciate—a higher perceived value before the food ever arrives.

And if you offer a rewards or loyalty program, make signing up effortless. A simple QR code on the menu allows guests to join while they’re waiting—turning idle time into long-term engagement.

A great menu isn’t just a list of food.
It’s one of the most powerful profit tools in your restaurant.

Let HotOprator® take this burden off your plate. For a free consultation, reach out here. And remember, every new HotOperator menu comes with up to two menu updates per year, free!

Selling Restaurant Food in a Down Economy

The economic backdrop for U.S. restaurants in 2025 is proving increasingly challenging. On one hand, total eating-and-drinking-place sales have edged up modestly — but the gains are being driven largely by menu-price inflation, not higher foot traffic. NRA+1 On the other hand, consumer behavior is shifting: higher prices, rising grocery costs and broader financial uncertainty mean many diners are cutting back. Nearly 40 % of consumers told a recent survey they’re spending less of their disposable income on restaurants. Restaurant Business Online+2Food Business News+2

This economic squeeze hits especially hard for family-run, sit-down, full-service restaurants — a segment for which casual dining and fine dining have both seen traffic declines. Black Box Intelligence+2SeafoodSource+2 Meanwhile, consumers still crave the experience of dining out — but now they demand more value, more meaning, and more “escape.”

That’s where creative restaurateurs and smart operators — i.e. you — have a massive opportunity. When people cut back on big expensive vacations, they’ll still spend on mini-escapes. So think beyond “just dinner.” Think “a night out that feels like a getaway.”

Why “mini-vacation” dining works now

People want escape without spending a lot. Economic uncertainty means fewer expensive trips, but that doesn’t kill the desire for novelty, fun, or a break from routine.

Value + experience = perceived worth. If guests feel they’re getting a lot (good food, ambiance, fun, generosity) for the price — especially compared to eating at home — they’re more likely to come out even when budgets are tight.

Emotion trumps menu mechanics in tough times. Nostalgia, comfort, and the chance to feel pampered or travel (even imaginatively) can be far more motivating than “just a meal.”

How to turn your restaurant into a “home away from home” mini-vacation

Here are actionable ideas for owners/operators to reframe their offer — and tap into demand even when consumers are cost-conscious:

🎯 Themed Prix Fixe “Getaway” Menus

Instead of traditional à-la-carte dining, offer themed set meals — for example:

“Bahamas Night” — shared tropical appetizer (think coconut shrimp or jerk-seasoned bites), two entrée selections (fish tacos, jerk chicken pasta, etc.), and a shared dessert (key lime pie or rum-glazed banana foster), all for $39.99 per couple. Serve with island-inspired mocktails or cocktails.

“Roman Holiday” — antipasti starter, family-style pasta or chicken parm, shared tiramisu — evoking an Italian trattoria vibe, for $2-for-$45 couples prix fixe.

These bundles promise escapism and ease: no budget shock (fixed price), no thinking about “which appetizer / entrée / dessert.” It’s a deal and a mini-holiday all in one.

💑 Date-Night Bundles & Value Lunch Program

Date Night / Early Dinner Bundles: Shared appetizer + two entrées + shared dessert for a fixed price. Great for couples — maybe “two-for-39.99,” or slightly higher depending on region/food cost.

Lunch-for-Two Deals: Sandwich, side dish (e.g., soup, salad, fries), and two drinks for $24.99 for two people — perfect for friends or coworkers seeking affordability and convenience mid-day.

These packaged deals give guests a sense of control and value when wallets are tight.

🎉 Add Entertainment / Atmosphere — Make It An Event

Live music nights (acoustic, jazz, Latin, depending on your cuisine/theme) — make it feel like a night out, not just dinner.

Theme nights: “Taco Tuesday Mexico Fiesta,” “Mediterranean Escape,” “Caribbean Friday,” etc — with décor, playlist, and even small details like themed napkins or menu descriptions.

Occasional seasonal events: “Summer Luau,” “Winter Warm-Up” (comfort foods, warm drinks), “Holiday Escape” menus — giving regular customers a reason to stop by.

📲 Use Smart Digital Marketing & Loyalty Triggers

Promote the bundles through social media and email as “mini-vacations without leaving town.”

Loyalty perks: e.g., after 5 “getaway meals,” offer a free dessert or discounted next prix fixe night.

Early-week or slow-night specials (Tuesdays, Wednesdays) — earlier seatings, discounted bundles — to drive traffic on slower nights.

The Benefits for Independent Restaurant Operators

You capture guests who are willing to dine out but are more cost-conscious.

You increase perceived value and emotional connection — it’s not just a meal, it’s an experience.

You streamline ordering & food cost control: prix fixe menus simplify prep, reduce waste, and help manage margins.

You build loyalty and recurring visits — when people know they can get a “vacation in town” for $40–$50, they may choose it over other discretionary spending.

Why This Matters Now

Given high food and labor costs — many operators report food costs up nearly 29% over last year, and rising pressure on profit margins. PR Newswire+1 And with consumers telling pollsters that dining out is one of the first places they cut back when money gets tight. Food Business News+2EMARKETER+2

In short: when the economy tightens, people don’t necessarily stop eating out — but they’re more selective. If you can offer value, comfort, and a little “escape,” independent and family-run restaurants have tremendous opportunity to win back those budget-conscious but experience-hungry diners.

Helping Independent Restaurants Tell Better Stories, One Menu at a Time

Every Restaurant Has a Story — But Not Every Diner Hears It

A couple sits in their car on a Friday night.
They’re hungry, undecided, and a little impatient.

She opens her phone and says, “Let’s see… best pizza near me.”
He adds, “Or maybe best burger near me — I’m starving.”
They scroll through photos, menus, and reviews — a world of restaurants competing for their attention, one thumbnail at a time.

Your restaurant has everything they’re looking for: the hand-stretched dough, the perfectly seared patty, the warmth of regulars who know your servers by name.

But you don’t show up.

Not because your food isn’t good enough — but because your story isn’t being told where it matters most: online, when people are searching for it.

That’s the heartbreak of being a hidden gem in a digital world. And it’s exactly why Local SEO matters.

Local SEO: The Digital Doorway to Your Restaurant

Local SEO (Search Engine Optimization) helps your restaurant appear in online searches like “best tacos near me” or “seafood restaurant in Monterey.”

It’s how Google — and your future guests — discover who you are, where you are, and why your food is worth the drive.

At HotOperator, we’ve seen how powerful this can be. When done right, local SEO doesn’t just increase web traffic — it fills your dining room.

The HotOperator Way: Blending SEO with Storytelling

Most SEO advice talks about algorithms, keywords, and technical fixes.
We talk about people.

Because when a guest searches for a meal, they’re not just looking for food — they’re looking for a feeling.
They want comfort, curiosity, a spark of connection.

That’s why we weave storytelling into every part of your local SEO strategy — turning simple listings into emotional invitations.

Here’s how we make that happen:

1. Your Menu Is the Beginning of the Story

Your online menu isn’t just a list of dishes — it’s a conversation with potential guests.

When your menu descriptions are rich with sensory detail and local references, Google notices — and so do diners.

A menu item like “Grandma Sofia’s Lasagna — layered with béchamel and love, a family recipe since 1972” tells both a culinary and emotional story.

That’s not just good writing.
That’s SEO that tastes like something.

2. Your Guests Become Storytellers

Every review is a retelling of your brand story.
Encourage it, respond to it, and amplify it.

When someone writes, “Best burger near me — juicy, fresh, and worth every penny,” Google connects that review to future “best burger” searches.

Your guests become your marketers, one five-star story at a time.

3. Your Community Is the Setting

Local SEO loves context — and nothing creates connection faster than mentioning your roots.

Talk about the farmers who grow your produce.
Mention your neighborhood landmarks.
Show your Friday-night crowd laughing over wine.

Google’s algorithms read those details as relevance.
Humans read them as authenticity.

4. Consistency Is Character

From your Google Business Profile to Instagram, your name, hours, tone, and message must match.
Consistency builds trust — and trust builds traffic.

Your restaurant should sound and look like the same place everywhere people encounter it. That’s how a brand becomes memorable — and findable.

A True Story: From Hidden Gem to Local Legend

One of our clients — a small Italian restaurant in Oklahoma — had everything going for it except visibility.

Their regulars loved them, but tourists never found them.
When they reached out to HotOperator, we didn’t just “optimize” their Google page; we told their story online.

We added high-quality food photos, rewrote their menu descriptions with warmth and regional flavor, and helped them respond to every review.

Within two months:

Google Maps views rose 132%

Reservations climbed 22%

Locals started saying, “We found you online — and the place feels exactly like we hoped it would.”

That’s what happens when storytelling meets strategy.

The Real Secret

Local SEO isn’t just about keywords.
It’s about helping people find you — your flavors, your heart, your history — in a world overflowing with options.

It’s about giving your restaurant’s story a stage where hungry diners are already looking.

And when that story is told with honesty, emotion, and craft, your restaurant becomes more than a location on a map — it becomes a destination.

At HotOperator, that’s our specialty.
We help independent restaurants turn data into design, menus into marketing, and local searches into loyal customers.

Ready to Be Found?

If your story isn’t showing up when people search for what you do best, we can help.
Let’s make your restaurant visible, memorable, and irresistible — online and off.

Menu Design, Restaurant Marketing, and Brand Development Highlights

At HotOperator®, we’ve been busy helping restaurants grow their brands and improve profitability through menu design-engineering, social media, advertising, logo design, illustration, photography, and more. Here’s a look at some of our recent restaurant marketing projects from across the country.

Wubba’s BBQ — Klamath Falls, OR

Project: BBQ Drive-Thru Launch + Branding

Long-time client Aaron Webb of Wubba’s BBQ is expanding with a brand-new drive-thru location. HotOperator® developed a new logo, menu boards, and a carryout menu to support the launch. We’ve partnered with Wubba’s for many years, providing menu strategy and marketing designed to help the brand scale while staying true to its roots.

Manila Resto — Oshkosh, WI

Project: Menu Redesign

We’ve worked with Manila Resto since they opened more than a decade ago, updating their menu twice a year. This time, we created a completely new look — moving from a hard-bound cover to a clean, 11″ x 17″ double-sided menu that’s easier to navigate and showcases their dishes beautifully.

Angelo’s — Florida

Project: Logo Redesign + Brand Differentiation

After returning to HotOperator® for support, Angelo’s wanted to stand out from competitors using similar branding. We developed a custom caricature logo featuring Angelo Sr. and Angelo Jr. The fresh design reinforces their family legacy and gives the restaurant an instantly recognizable identity that’s already proving successful.

Country House — Clarendon Hills, IL

Project: Menu Design, Email Marketing, Social Media & Promotions

We’ve partnered with Country House for years, managing their menu design, email marketing, social media, and promotions. Each month, we craft creative campaigns that connect with their loyal guests. For October, we helped launch a fun pumpkin promotion, turning seasonal décor into a marketing opportunity — now a favorite fall tradition.

Ragtime Café — Birmingham, AL

Project: Menu Update + Brand Hijack

Ragtime Café has trusted HotOperator® for menu updates for more than a decade. In the latest refresh, we introduced a clever brand hijack around their famous onion rings — a locals-only secret. Even though they’re not listed on the menu, table talkers remind guests to “just ask.” It’s a creative way to reward regulars and build hometown buzz.

Chayo Mexican Kitchen + Tequila Bar — Las Vegas, NV

Project: Menu Design-Engineering

Part of JRS Hospitality, Chayo is a vibrant Mexican restaurant on the Las Vegas Strip. We completely redesigned and engineered their menu, implementing strategic layout, pricing psychology, and item positioning to drive higher profitability and improve guest experience.

Beer Park — Las Vegas, NV

Project: Menu Redesign & Optimization

Another high-volume Las Vegas venue, Beer Park partnered with HotOperator® for a menu redesign that improves readability, adds product recommendations, and introduces anchoring strategies to increase average check size. The result: a guest-friendly format that’s both visually engaging and financially optimized.

Why Every Restaurant Needs a Profit Checkup
(before it’s too late)

Most restaurant operators wouldn’t dream of skipping a checkup at the doctor. You know prevention is cheaper — and easier — than fixing a problem once it’s too late. So why do so many restaurants avoid giving their menu and marketing the same attention?

Your restaurant lives and dies on pennies of margin. A single menu item priced wrong, or a seasonal promotion that falls flat, can quietly bleed thousands of dollars from your business every year. Yet many operators don’t notice until it’s too late.

That’s where the Restaurant Profit Checkup comes in.

What is a Profit Checkup?
A quarterly review of your menu, pricing, promotions, and marketing systems. It tells you:

Which menu items are pulling their weight

Where you’re underpricing and over-discounting

Which promotions bring guests back (and which are wasting your time)

How consistent your marketing efforts are month-to-month

Why you need it now:

Food costs are unpredictable.

Guests are choosier than ever.

Staff turnover can wreck consistency overnight.

Without a structured checkup, you’re guessing — and guesses are expensive.

Why distributors and DIY can’t help:
Distributors make menus to move their products. DIY posts don’t create repeat traffic. Neither one tells you what’s working, what’s broken, and what to fix next. A Profit Checkup does.

You don’t need another free menu. You need a system that keeps your profits healthy all year. That’s what HotOperator’s Restaurant Profit Checkup is designed to do.

👉 When was your last checkup? If you can’t remember, it’s time.

Turning around a restaurant can be a difficult task, especially in smaller communities and neighborhoods. But it can be done. To turn around a restaurant business, you’ll need to do some tricky marketing.

What follows is a plan to turn around a restaurant business based on more than 30 years of marketing experience in the foodservice industry.

Short Term Stop the Bleeding, Drive Traffic

Fix Internal Culture First – Immediately

Many times, what’s driving people away is internal problems. High turn over in staff, internal admonishment, and problems with employee worker satisfaction. The fact is, if you’re going to turn around a restaurant business, you will need to start by taking a good look at your own staff first.

Have a deep look as the owner: if employees are quitting because of a manager, even if that manager follows orders, they may be the wrong fit culturally. A team that hates their leader is a poison pill.

Consider retraining or letting this manager go and start again. There is an only saying: Never Hire Anyone You Can Fire. Sometimes, before you can turn around a restaurant business, you’ll need to turn around your staff.

Hold one-on-one stay interviews with remaining staff to identify root causes and stop further turnover. Let them be heard. When people think they are being listened to, they tend to respond. And you may find out things you’ve never thought of.

Emergency Visibility & Community Reconnect Blitz

Here’s the difficult part. In order to turn around a restaurant business, you will need to spend money on marketing and advertising. This won’t just be for social media either. It may include a menu makeover (done professionally), and may also include other incentives like discounts and offers for your guests.

Targeted Google Ads & Facebook Ads in a 5-mile radius of your store(s):

Promote a “Come back and taste why we’re the best” offer — e.g., Buy 1 large pizza, get the 2nd half off (or similar depending on your product offering).

Add urgency: This month only!

Local Press & Social Media Push:

“[Location] is getting crowded — but here’s why you can still win!” Write a short press release or article and push it out locally and on social media.

Film a 30-second owner’s video from the kitchen, talking about the passion behind the food. If you’re uncomfortable with that, get a manager or server to stand in front of the camera for you. But video is king.

Email & SMS the List: Use his existing email/SMS lists for a “we’re still here, and better than ever” campaign.

3-part sequence: heartfelt message → special offer → last chance.

Turn Customers into Advocates

To turn your restaurant business around, do everything you can to engage with some of your top customers. Get them to come in, and get them to bring a friend. And especially, do what you can to get higher review ratings.

Incentivize 5-star Google Reviews, especially in any business (where they’re getting drowned out).

Give diners a free dessert or $5 off the next visit when they show a posted review (just don’t tell anyone you did that).

LONG TERM (Next 12–18 Months are crucial): Stability, Growth, Market Leadership

Once the new manager is in place, and they are well trained, it’s time to let them run the business. Here is a pivotal point in your thought process. Because this is the hardest part of turning around a restaurant business: Knowing when to work on the business rather than in the business.

Ideally, the restaurant should run better without you in it. But that will only happen if you’re doing your job by training great people and then letting them do their thing.

But you do have an ongoing role in the business. The following are important things you will be responsible for.

Operational Reset + Training System

Implement a weekly leadership check-in (could be 30 mins virtual). Use this to:

Align the teams.

Set standards.

Solve people’s issues before they explode.

Create a basic training system for all roles — videos, PDFs, checklists — so when someone quits, you’re not starting over from scratch.

Allow your Manager to lead some of these meetings, but make sure they are on the same track as you.

Make sure the message is clear, and that it is being carried out correctly.

Never conflict with your manager in a meeting. Do that in private.

Digital Domination in Local Search

The biggest threat right now is visibility. Your competitors are now dominating Google Maps.

Fix NAP listings (Name, Address, Phone)

Add 10+ new local backlinks

Weekly Google Business Profile photo posts, new reviews, and Q&A updates

Make sure to rank in 30-60 days with consistency.

Brand the Business with a “Local [restaurant style] Hero” Strategy

Position your business as “The [business style] of [your city, town, etc.]” — the original, local, family-owned spot with quality you can taste.

Use your story: “before the chains, before the churn — there was [your brand].”

Community involvement:

Sponsor local sports teams

Run a “Product for a Year” contest

Invite people in for kitchen tours and event nights (entertainment, music, comedy, cooking, etc.)

Menu Optimization for Profit

Use our expertise: conduct a Menu Matrix™ if you haven’t already.

Raise prices 5–10% on bestsellers.

Reformat the menu visually to increase average check

Final Thoughts

Turning around a restaurant business is no easy task. But it is possible with the right marketing and food consistency. It is essential to start with a menu matrix review to find out what is working and what isn’t. And it’s also important to have a good look at your staff and make sure they are all doing everything they can to help you regrow your business.
